Creating an Integrated Events Portfolio for a Landmark Sussex Estate

The Challenge

Cowdray is a historic family estate in West Sussex, encompassing a portfolio of venues that includes the imposing Cowdray House, the town centre Capron House, Cowdray Golf Club and the ancient ruins of Tudor Cowdray House.

Cowdray House, set within 110 acres of private gardens, grounds and parkland, had recently been vacated. The Estate sought a sustainable future for the house that respected its heritage, while unlocking its potential as a significant contributor to the wider Cowdray portfolio.

The brief was broader than a single building. Cowdray required a cohesive commercial strategy that would connect its event venues and leisure assets, position Cowdray House as a leading exclusive hire property, and create a framework capable of supporting everything from intimate family gatherings and weddings to board retreats, conferences, polo hospitality and large client receptions.

Our Approach

E+M+C was retained to consider future uses for Cowdray House and to advise on how the wider Estate could be structured as a joined up events business. A major feasibility study, led by the E+M+C team, informed a clear, actionable plan. Key initiatives included:

  • Clarity & Direction – assessing the potential of Cowdray House as an exclusive hire event venue and defining its role within the wider Estate, including its relationship to Capron House, the Golf Club and the Cowdray ruins.
  • Market Reach & Influence – identifying target markets across private celebrations, weddings, corporate retreats, board meetings, conferences and team building, and shaping a positioning that combined the privacy of Cowdray House with the broader Cowdray offering.
  • Systems & Structure – recommending the creation of a dedicated events business to encompass the Estate’s venues and leisure assets, and setting out governance, operating structures and practical pathways for implementation.
  • Revenue & Performance – building a detailed business plan with realistic revenue projections, cost frameworks and performance metrics, ensuring that the events operation would support the long-term sustainability of Cowdray House within the Estate.
  • People & Culture – assisting with the recruitment of the events team and supporting the launch of the new business, embedding a culture of professional hospitality that reflects both the standards of the Cowdray family and the expectations of high value private and corporate clients.

The Results

The Estate adopted E+M+C’s recommendation to establish an integrated events business for Cowdray, anchored by Cowdray House as an exclusive hire venue. The new structure brought together the Estate’s event and leisure assets under a single commercial and operational framework.

Cowdray House is now firmly positioned as a spectacular private setting for birthday parties, family gatherings, weddings and smaller retreats, as well as directors’ meetings, conferences, press launches, client receptions and team building events. Capron House and other Estate venues complement this, providing flexible options for meetings, smaller weddings and outdoor occasions.

Since launch, the events business has grown year on year, with a clear strategy, defined budgets and a professional team in place to drive ongoing performance.

The Cowdray project illustrates how a historic family estate can protect the future of a landmark house by placing it at the heart of a coherent, commercially focused events portfolio.

Through E+M+C’s feasibility work, planning support and involvement in recruitment, Cowdray has moved from a vacated house to a robust, scalable events business that enhances the Estate brand, diversifies income and supports long term stewardship of this significant property.
